Accounting firm automation after KSeF

KSeF has turned client invoices into structured data available via API. I describe everyday situations in an accounting firm that can be handed over to automation and show what they look like before and after.

What KSeF changed

How does KSeF change the work of an accounting firm?

Since 1 February 2026, all Polish companies receive invoices through the National e-Invoicing System (KSeF), and since 1 April 2026 most of them also issue invoices in it. An accounting firm therefore has one source of its clients' purchase and sales invoices, in a single FA(3) format, available via API.

Data that used to be retyped or read from scans can now be downloaded, checked and compared automatically. There are also new obligations: KSeF numbers in the JPK_V7 VAT file, permissions granted to the firm by clients, and invoices issued in offline mode.

1 February 2026

All companies receive invoices in KSeF. Companies with sales above PLN 200 million in 2024 also issue them there. The new JPK_V7 structure with KSeF numbers takes effect.

1 April 2026

The obligation to issue invoices in KSeF extends to all other businesses.

1 January 2027

Transition periods end, including for businesses invoicing up to PLN 10,000 gross a month and for invoices from cash registers.

31 December 2027 announced

Planned end of the period without penalties for KSeF errors. The Ministry of Finance announced the change on 16 September 2026; it still requires an amendment to the act.

Use cases

What can be automated in an accounting firm?

01–05

KSeF and documents

Client invoices arrive in KSeF as structured XML files. There is no need to retype them or read them from scans: they just need to be downloaded, described and posted.

01 KSeF

Downloading purchase invoices from KSeF for all clients

Today

An employee logs in to KSeF separately for each client, downloads new invoices and imports them into the accounting software. With dozens of clients, this is tedious daily work.

After automation

Every night a workflow connects to the KSeF API using the permissions granted to the firm, downloads each client's new invoices, saves the XML and a readable PDF in the client's folder and passes the data to the accounting software. In the morning, the team sees a list of new documents.

Schedule → KSeF API → Client folder → Accounting software
02

AI pre-coding and cost descriptions

Today

Every invoice has to be opened, assigned to a cost category and checked for VAT rate and deductibility. With the same suppliers, these decisions repeat every month.

After automation

An AI model reads the invoice lines, compares them with the client's history and suggests the account, category and VAT deduction method, e.g. 50% for a passenger car. It flags unusual documents for review. The accountant approves or corrects the suggestion, and corrections are saved as rules for that client.

XML invoice → AI + client history → Accountant approval → Posting
03

Documents that are not in KSeF

Today

Receipts, invoices from foreign suppliers, tickets and invoices issued outside KSeF are sent by clients by email or as photos, or brought in a binder.

After automation

The client sends a photo or PDF to a dedicated email address or via WhatsApp. AI reads the data, identifies the client and document type, checks that it is not a duplicate of a KSeF invoice and adds the document to the posting queue.

Email / WhatsApp → AI extraction → Duplicate check → Posting queue
04 KSeF

Client KSeF permissions under control

Today

Information on which clients have granted the firm KSeF permissions sits in a spreadsheet or in employees' heads. The firm only finds out about missing access when invoices cannot be downloaded.

After automation

The automation regularly checks in KSeF which clients have granted the firm permissions and to what extent. It sends new clients step-by-step instructions for granting access, tracks certificate validity and reports immediately when a client revokes a permission.

Client list → KSeF check → No access? → Client instructions
05 KSeF

Clients' sales invoices in KSeF without corrections

Today

Clients issue invoices in an online store, a spreadsheet or simple software. The firm deals with rejected invoices and makes sure documents issued in offline mode reach KSeF on time.

After automation

An integration sends invoices from the client's sales system to KSeF in the FA(3) structure and stores the KSeF number and UPO receipt. When KSeF is unavailable, documents wait in a queue and are resent. An invoice that is rejected or not sent on time triggers an alert straight away.

Store / CRM → FA(3) validation → KSeF + UPO → Error alert
06–08

Checks and reconciliation

Data from KSeF, the bank and VAT registers can be compared automatically. The team only deals with discrepancies.

06 KSeF

Reconciling KSeF with the VAT register before JPK_V7

Today

Since February 2026, every entry in the VAT register must have a KSeF number or an OFF, BFK or DI marker. Checking manually that all KSeF invoices have been posted takes a lot of time, and the tax office sees the same invoices as the firm.

After automation

Before the 25th of each month, a workflow compares KSeF invoices with each client's purchase and sales registers. The report shows missing invoices, invoices posted twice and entries without a KSeF number or marker, before JPK_V7 is filed.

KSeF → VAT register → Comparison → Discrepancy report
07

Matching bank statements with invoices

Today

Transfers on a statement are matched to invoices by hand, by amount and reference. Bulk payments, partial payments and transfers with incomplete references take the most time.

After automation

Statements reach the workflow from the bank or from a file. The system matches transfers to invoices by invoice or KSeF number, tax ID and amount, and recognises bulk payments and split payments. Unmatched items go onto a short list for follow-up.

Bank statement → Matching → Settlements → Exception list
08

Verifying suppliers and bank accounts

Today

Suppliers are checked against the VAT taxpayer register and VIES only occasionally. Paying more than PLN 15,000 to an account not on the white list may mean the expense cannot be treated as a tax-deductible cost.

After automation

Every new supplier and every bank account number on an invoice is automatically checked against the white list, and EU suppliers in VIES. The result is saved as a dated confirmation, and mismatches go straight to the accountant and the client.

New invoice → White list / VIES → Confirmation → Alert
09–12

Clients

Communication takes up a lot of the firm's time: chasing documents, asking follow-up questions and sending amounts due.

09

Reminders about missing documents

Today

At the end of the month, accountants call and email clients for statements, contracts and receipts. Some clients only respond after another reminder.

After automation

The system knows which documents are missing for each client and sends email or SMS reminders with a link for uploading files. If the client does not respond, the case goes to their account manager together with the contact history.

Missing items list → Email / SMS → Upload link → Account manager
10

Sending tax and social security amounts to clients

Today

After the month is closed, an employee writes a separate message to each client with VAT, income tax and social security (ZUS) amounts, account numbers and payment deadlines.

After automation

Amounts from the accounting software go into ready-made messages with account numbers and deadlines. Each client receives one clear message, and the firm has proof of sending. The day before the deadline, the system sends a payment reminder.

Accounting software → Message template → Email / SMS → Reminder
11

Onboarding a new client and AML obligations

Today

A new client means a contract, powers of attorney, KSeF permissions and the identification required by the anti-money laundering act. Documents circulate by email, and the checklist lives in an employee's head.

After automation

A form collects the client's details, and a workflow pulls information from the KRS or CEIDG business registers and the CRBR beneficial ownership register, prepares the contract and list of powers of attorney, sends instructions for granting KSeF permissions and drafts an AML risk assessment for approval.

Form → KRS / CEIDG / CRBR → Contract and powers of attorney → Risk assessment
12

AI assistant for clients and the team

Today

Clients call with the same questions: did the invoice arrive, how much to pay and by when. New employees ask about the firm's procedures.

After automation

A chatbot answers clients based on data from the firm's system, e.g. on document status and payment deadlines. An internal assistant answers the team based on the firm's procedures and notes. Questions that need an accountant's opinion go to a person.

Question → Firm data and procedures → Answer → Accountant
13

HR and payroll

HR data arrives from clients in many forms. One channel and a few rules are enough to stop it getting lost.

13

HR and payroll without retyping

Today

Clients send working time records, absences and contract changes by email, SMS or in spreadsheets. Medical check-up and health and safety training dates are kept in a separate file.

After automation

The client reports absences and changes through a simple form, the data goes into the HR software, and payslips are sent to employees automatically. The system sends reminders about expiring medical checks, training and contracts.

Client form → HR software → Payslips → Reminders
A month after implementation

What does a month in the firm look like after implementation?

An example of a firm that implemented KSeF invoice downloads, payment matching and automated client communication. Accountants deal with exceptions and decisions.

Daily, 6:00

New client invoices have been downloaded from KSeF and described by AI. They are waiting for the accountant's approval.

Daily

Bank statements are matched with invoices. Only exceptions remain on the list.

Days 1–5

Clients receive a list of missing documents with a link for uploading files.

By the 20th

Income tax advances and social security contributions are sent to clients together with account numbers.

By the 25th

KSeF–VAT register reconciliation report, JPK_V7 filing and the amount of VAT due.

Principles

What principles does the automation follow?

01

Decisions stay with the accountant

AI prepares suggestions. A person decides on posting, and professional responsibility stays with the firm.

02

Permissions instead of passwords

The automation uses the KSeF permissions granted to the firm. Clients do not hand over their certificates or login details.

03

Client data under control

Workflows run on servers in the EU or on the firm's own infrastructure, and every operation is logged. For particularly sensitive data, AI can run locally.

04

Your accounting software stays

I connect the automation to the software you already use, via API, file import or directly through KSeF.

FAQ

Frequently asked questions

Our accounting software already has a KSeF module. Why add automation?

KSeF modules in accounting software download and send invoices. Automation handles everything around that: client communication, bank statements, documents outside KSeF, checks before JPK_V7 and permission tracking. It connects to your software instead of replacing it.

Will AI post documents by itself?

No. AI suggests a description, cost category and VAT treatment, and the accountant approves or corrects the suggestion. For regular, recurring invoices, such as rent or subscriptions, automatic approval can be set up according to rules defined by the firm.

Where should a firm with dozens of clients start?

Most often with automatic invoice downloads from KSeF and reminders about missing documents. Both processes are up and running within a few days and take load off the team straight away. We add further use cases in stages, once the first ones prove themselves in daily work.

Have penalties for KSeF errors been postponed?

On 16 September 2026, the Ministry of Finance announced an extension of the penalty-free period for KSeF errors until 31 December 2027. This requires an amendment to the act, which is still in progress. The obligation itself does not change: from 1 January 2027, KSeF will cover all businesses, including those currently using transition periods.
